What it is
A standing appointment for doing something differently. Not a redesign of the forum — one slot, four times a year, that does not run the usual way.
How to run it
At the first meeting of the quarter, the moderator names the slot: one meeting this quarter will not run our usual format.
The forum picks the change, not the moderator. This matters more than what gets picked. A format the moderator imposes is an experiment being run on the group; a format the group chooses is the group’s own.
Run it.
Five minutes at the end, one question: what did that make possible that our usual format does not?
Write the answer down. Over a year the forum accumulates a real account of what its own format is costing it.
Things forums have used the slot for
A Lifeline presentation from a member who joined after the forum did its lifelines.
A topic a member would normally file under “not really a forum issue” — which is usually the tell that it is one.
No presentation at all: updates, then a single question the group sits with for the rest of the meeting.
A member presenting something entirely outside their working life.
A meeting with no moderator, to find out what the moderator was actually holding.
Why it works
Meeting diversity is often the lowest-rated item on a forum health survey and the item members agree on most — an unusual combination, and a revealing one. A settled format is comfortable for everybody, and the cost of it is spread so thinly that no single member ever has enough grievance to raise it.
A standing slot removes the need for anyone to be the person who wants things changed. The calendar asks, not a member.
What to watch for
Skipping a busy quarter. The quarters you would skip are the ones this is for. A forum that only experiments when it has spare capacity never experiments.
Reverting to the same alternative. After two years the “different” format becomes a second routine. The rule is something the forum has not done, not something it does occasionally.
Skipping the five minutes at the end. Without them the forum has had a novelty rather than learned anything.
