One slot per quarter becomes something the forum has not done — a lifeline presentation instead of a business update, or a topic a member would normally file under “not really a forum issue.”

What it is

A standing appointment for doing something differently. Not a redesign of the forum — one slot, four times a year, that does not run the usual way.

How to run it

  1. At the first meeting of the quarter, the moderator names the slot: one meeting this quarter will not run our usual format.
  2. The forum picks the change, not the moderator. This matters more than what gets picked. A format the moderator imposes is an experiment being run on the group; a format the group chooses is the group’s own.
  3. Run it.
  4. Five minutes at the end, one question: what did that make possible that our usual format does not?
  5. Write the answer down. Over a year the forum accumulates a real account of what its own format is costing it.

Why it works

Meeting diversity is often the lowest-rated item on a forum health survey and the item members agree on most — an unusual combination, and a revealing one. A settled format is comfortable for everybody, and the cost of it is spread so thinly that no single member ever has enough grievance to raise it.

A standing slot removes the need for anyone to be the person who wants things changed. The calendar asks, not a member.
